Could a U25B be kitbashed with today's U-Boats and such? I know Rivarossi made one and see several shells on eBay from time to time. Could that same shell be adapted to a more modern mechinism?

What are you trying to make, a B or a C unit? If you want a U25C you might be able to use an Athearn U-boat frame, but the problem has always been the U25C's offset axle spacing.

Bowser's U25B is the former Stewart engine which initially was produced using Athearn drives. Those turn up now and then and are usually not expensive.
A modern drive for the old Rivarossi shell could be done using Athearn chassis and trucks, but the trucks won't be correct.
Stewart/Bowser Alcos have the correct tri-mount truck but aren't cheap and I suspect are longer overall.
If you wanted to do it on a budget, I'd pick up a Mehano (AHM, Life-Like, Model Power, IHC) C628 on the cheap, say one with busted handrails or whatnot, shorten and cut down the frame to fit under the U25C shell, change the motor to something better, and either make a correct fuel tank or perhaps rob one from an Athearn underframe for it. (the clips that hold the trucks on are peculiar to these engines and you'd need that section of the frame to use them on another engine.)
The only other improvement would be to scare up some better handrails. Maybe using Bowser U25B parts and make the long hood rails up from wire.

The U30B, as Demonstrators, when produced, were upgraded to U33B's, U36B's... and eventually downgraded back to U30B's.
The only noticeable differences were the paint jobs.
Maybe this doesn't help.  oh well!

Justin, I would say, yes, you can make a U25B from the Rivarossi U25C shell (I got one planned myself), once I get the shell....then, fit the shell once transformed into the U25B to fit an Athearn UboatB frame!
